Concept Explanation

Market benchmarking compares internal pay levels against external survey results for the same benchmark jobs. The goal is to understand whether an organization is paying below, at, or above the market, and what that positioning means for talent strategy.

Analysts often use compa-ratio thinking: internal pay divided by a market reference point (often the median). A compa-ratio below 1.0 suggests pay below market; above 1.0 suggests pay above market. This is a directional signal, not a rigid rule.

Positioning is strategic. Organizations may choose to lead the market for roles that are scarce or critical, match the market for core functions, and lag the market for roles where supply is strong or development opportunities are a stronger value proposition.

Benchmarking decisions should also consider affordability, internal equity, and retention risk. Paying above market for all roles is rarely sustainable, and paying below market for critical roles creates turnover and performance risk.

A strong benchmarking process combines statistical findings with organizational context. The data guides decisions, but it does not dictate them without judgment.

The output of this step should be a clear view of where each role sits relative to the market and why that position is appropriate.
